M&A Manager @ Cyclotron

IT migrations for mergers and acquisitions are one of the most complex and critical types of projects we execute at Cyclotron. Coordinating across multiple workstreams—such as identity and email systems, file storage, collaboration, and change leadership—ensures a seamless transition between systems. But without thorough and thoughtful coordination, organizations can end up with misaligned migrations that lead to inefficiencies, increased costs, and disruptions for end-users and business goals alike. For instance, if file storage migrations are delayed but collaboration tools like Microsoft Teams are still implemented on schedule, users may experience broken links or inaccessible shared files. This kind of misalignment not only frustrates end-users but also drives up costs and extends migration timelines.

It’s difficult to run a large-scale migration project across email, content, identities, security policy, devices, and other workloads. We see lots of challenges including technical interdependencies and multiple points of user disruption. If teams don’t effectively communicate design strategies early and often, duplicate effort results in wasted time and inconsistent migrations.

Cyclotron’s Approach to Workstream Coordination

  • Discovery and Planning – We begin by identifying all workstreams, mapping dependencies, and establishing clear priorities to create an actionable migration plan. In scoping calls, the client delivery team may not be involved in early discussions, which may lead to overlooked concerns. Conducting a pre-kickoff call—both internally and with the client—helps uncover these hidden challenges and ensures that roles and responsibilities are clearly defined for every team member involved in the project.

  • Lead M&A Architect – Every project is led by an experienced M&A Architect and Engineer assigned to each workstream. To ensure technical compatibility and timeline feasibility, Cyclotron assigns a Lead M&A Architect who oversees all workstreams. This role ties the workstreams together at a technical level, ensuring alignment, resolving interdependencies, and maintaining overall project cohesion. For example, Identities must be in place before you can start to stage email migrations and other data migrations. Our Lead M&A Architect ensures each step is coordinated to provide seamless execution throughout the entire project.

  • Effective Collaboration – Clear communication channels are established with structured Responsibility Assignment (RACI) charts to define roles and responsibilities, often involving daily syncs and robust project management enforcement. Regular sync status calls and executive status updates keep all stakeholders aligned throughout the migration process.

  • Change Leadership and End-User Training - Cyclotron prioritizes change leadership and proactive training to mitigate risks and ensure user adoption. Our change management approach engages executive teams, delivery teams, and end-users early in the process. Tailored training sessions equip users with the knowledge to embrace new tools and workflows, minimizing disruption and improving post-migration productivity.

Best Practices for Success

From our experience managing multi-workstream migrations, we’ve learned to:

  • Define Clear Ownership - Assigning a Lead M&A Architect with oversight into all work streams ensures accountability and clarity.

  • Focus on the Critical Path: Addressing critical dependencies early and often prevents bottlenecks and delays.

  • Set Milestones – Dividing the migration into six clearly defined phases allows for better tracking of progress and provides opportunities to evaluate success at each stage, ensuring that the project stays on course.

  • Manage Risks Proactively: With extensive experience in M&A Migrations and cross-collaboration projects, Cyclotron excels at identifying potential challenges early and mitigating risks before they escalate, ensuring a smoother and more predictable migration process. Our project managers have a long list of everything that has ever gone wrong or can go wrong in an M&A project; we’ve seen it all, so we use that to our advantage to prevent future issues.
